Agentic Commerce Readiness: Most Retailers Have AI Budget and No Plan

Right now, one of the only line items reliably getting funded is AI. The pressure to spend it is real, and so is the confusion. One retail leader put it to us plainly: the only thing we have budget for is AI, and we do not even know what that means.
That is an honest description of the moment. The pressure is top-down, the promises are everywhere, and very little of it is ready to run a commerce business.
We are going to give you the straight read. Most of what is being sold as AI commerce transformation is not ready for your storefront. But one AI investment pays off no matter how the hype shakes out. It is called agentic commerce readiness, and it is mostly good commerce hygiene that happens to make you legible to machines.
What agentic commerce actually is
Start with the plain-language version. An LLM (large language model, the technology behind chat assistants like ChatGPT, Gemini, and Claude) can now help people shop. A shopper describes what they want in a sentence, and the assistant recommends specific products, compares them, and in a growing number of cases helps complete the purchase.
That shift matters for one reason: the machine, not the shopper, is now reading your product catalog. It decides whether your product is a good answer to the question. If your catalog is messy, incomplete, or hard to parse, you do not show up, and you never find out why.
Agentic commerce is simply commerce that happens through these assistants. Agentic commerce readiness is the work of making sure your products can be found, understood, and recommended when it does.
Why this is the safe bet, not a gamble
Here is what makes this different from the rest of the AI pitch. You are not betting on a specific platform, a specific tool, or a specific prediction about how fast any of this arrives. The work that makes your catalog legible to an AI assistant is the same work that makes it stronger in traditional search, cleaner in your own site search, and easier to syndicate anywhere.
In other words, if agentic shopping grows the way the optimists say, you are ready. If it arrives slower, you have still improved the fundamentals of your catalog. There is no version of the future where clean, complete, structured product data is the wrong move.

What the work actually involves
Agentic commerce readiness is not a single product you buy. It is a set of foundations. At a high level:
- Structured, complete product data. Titles, descriptions, attributes, and variants that are consistent and fully populated, not half-filled from a decade of manual entry.
- Machine-readable product information. Structured data and clean feeds so an assistant can parse what your product is, who it is for, and why it fits a given request.
- A clean taxonomy and attributes. The categories and attributes an AI uses to match a shopper's intent to the right item.
- Content that answers real questions. Materials, use cases, sizing, and specifics that shoppers actually ask about, written so both people and machines can use them.
- Accurate inventory and pricing exposed through your systems, so recommendations do not point at things you cannot sell.
- Entity-rich service and product pages, since AI shopping channels increasingly surface results by entity rather than by keyword alone.
What we won't tell you
We will not tell you that AI is about to transform your commerce business. It is not, not yet, and anyone promising an overnight rebuild is selling you the hype rather than the work. Hollow AI promises do not survive contact with the platforms they run on.
We also will not tell you to spend your whole AI budget in one place. The point of agentic commerce readiness is the opposite: spend where it moves product, prove it, then decide what comes next. Your competitors are spending on AI without a plan. The advantage is having one.
